Track every phone call, every form fill, every chat conversation. One spreadsheet, four columns: date, source, contact info, outcome. Fancier later; start there.

2. Response time on those leads

This is the most under-measured metric in local service. The average time between a lead landing and the owner or office contacting them. Five minutes wins. An hour loses. The math is unforgiving and well documented.

If you cannot tell me what your average response time was last week, that is the first number to start measuring. The act of measuring usually cuts the number in half within a month.

3. Close rate by source
